Business analyst vs consultant: which path should you pick?

Business analyst vs consultant: BLS projects 10% growth for United States management analysts to 2035. Entry routes, demand and market pay for both.

Analyst or consultant?

The choice turns on the kind of work and the entry route, since demand data favours neither clearly. A business analyst usually works inside one organisation on requirements, data and process change, and a consultant works across client organisations. The United States BLS projects 10% growth in management analyst jobs from 2025 to 2035, and 86% of consulting employers worldwide in GMAC's 2025 survey planned some level of MBA hiring.

What is the difference between a business analyst and a consultant?

A business analyst typically sits inside one organisation, or is placed with one, and works with stakeholders to define what the business needs, turn it into requirements and follow the change through. The questions are specific: why a process is slow, which report a team needs, what a system change must do.

A consultant typically works on a defined problem for a client, often across several clients over a year, and brings a structured method and an outside view. Titles overlap in practice and vary by employer, so these are typical patterns.

The skills overlap more than the titles do. IIBA's 2026 Global State of Business Analysis Report, published on 25 June 2026, ranks communication first for the third year running and critical thinking second, with problem-solving, listening and stakeholder engagement completing the top five. Those are survey answers from analysts and not employers' postings, and they describe a shared core that client-facing consulting work also draws on.

The United States Bureau of Labor Statistics, in its Occupational Outlook Handbook page for management analysts updated on 27 August 2026, says demand for the occupation is expected to rise as organisations look for ways to improve efficiency and control costs. Management analyst is the closest United States occupation to a consultant, and the BLS reasoning describes consulting-style demand more than analyst demand inside a single firm.

What do the two paths screen for: degree, MBA or skills?

Consulting employers surveyed worldwide lean on the MBA. GMAC's Corporate Recruiters Survey 2025, which drew on 1,108 recruiters and hiring managers in 46 countries between January and March 2025, found that 86% of consulting employers plan some level of MBA hiring and that almost one-third plan to hire more MBA graduates than last year. In the Central and South Asia sub-sample of 70 employers, nearly two-thirds planned to expand MBA hiring in 2025. These are hiring intentions from early 2025 and not India-only counts.

The United States BLS lists a bachelor's degree as the typical entry-level education for management analysts, so the MBA is common at some consulting employers but not a universal gate.

For analyst roles in India, the screening is more mixed. In the NASSCOM and Indeed report of 19 May 2026, 40% of employers preferred demonstrable AI skills or certifications over a degree, and CXOToday's coverage says 32% weigh skills, certifications and degrees equally. WEF's Future of Jobs Report 2025 found 30% of employers operating in India expect to remove degree requirements, against 19% globally. That is an expectation of surveyed employers and not a sign that degrees have stopped mattering.

One more GMAC finding is relevant to both paths. More than three-quarters of employers in the Middle East and Central and South Asia agreed that new technology such as AI and new software makes business-school skills more important, against 41% of employers in the United States.

Which role is in more demand in 2026?

The numbers do not measure the same thing. For consulting-style work, the BLS projects management analyst employment to grow 10% from 2025 to 2035, from 1,077,100 jobs in 2025, with 109,200 more jobs and about 94,100 openings a year on average. That is a United States occupation projection and not an Indian one.

For analyst work in India, the nearest proxies are sector hiring and employer projections. Naukri's JobSpeak for September 2026 had merchandising, retail and e-commerce roles up 18% year on year while BFSI hiring stayed stable. WEF's India economy profile projects net growth to 2030 of 17% for business intelligence analysts among surveyed employers operating in India. Neither is a count of business analyst vacancies, and the demand picture by sector is set out in the post on where business analyst jobs are growing.

Employers also expect AI to affect both kinds of work. In the NASSCOM and Indeed report, 86% of employers had seen some impact of AI on job roles.

The table puts the available figures for each path side by side, with the publisher and period in each cell.

How does pay compare, using market data only?

For business analysts in India, two named sources give different averages because their methods differ. Indeed India shows an average base salary of Rs 8,90,431 a year, based on 631 salaries taken from postings over the past 36 months and updated on 16 October 2026. It covers all experience levels.

AmbitionBox, which collects employee-reported salaries, shows an average of Rs 10.2 lakh a year across 1.5 lakh reports on its 2026 page. By experience it shows Rs 7.3 lakh at 1-3 years, Rs 9.2 lakh at 3-6 years, Rs 12 lakh at 6-9 years and Rs 14.4 lakh at 9-12 years. Neither source gives a fresher figure.

For the consulting side, the closest pay figure is from the United States. The BLS reports a 2025 median pay of $101,860 a year ($48.97 an hour) for United States management analysts. It cannot be set against Indian pay, so a like-for-like comparison is not possible. Pay for either path varies with employer type, experience and skill mix, and a dollar median from another country is not a guide to what a candidate in India would be offered.

Can a business analyst become a consultant, and the other way round?

Both moves look possible, and the gap differs by direction.

Going from analyst to consultant, the main difference at many employers is the entry gate. If 86% of consulting employers in GMAC's survey plan some level of MBA hiring, an analyst aiming at those firms should expect the MBA to come up. The BLS bachelor's degree entry route for management analysts shows it is not the only one. Client-facing exposure, a record of framing problems and the communication skills IIBA ranks first are what an analyst can build in the meantime.

Going from consultant to analyst, the shared core is communication and structured problem-solving, and the gap is usually tool fluency and requirements documentation. A consultant returning after a career break can close it with current work samples: a dashboard built from a public dataset, a short requirements document for a real process, a SQL-based analysis. The blog's guide to what a business analyst does describes the day-to-day tasks to show.

Four points decide most of the choice:

  • Depth in one business and its data points to business analysis, and variety across industries points to consulting.
  • A plan that includes an MBA fits consulting entry, and a preference for a skills route fits analyst entry.
  • Hands-on tool work, such as SQL and dashboards, is a bigger part of an analyst's day.
  • Client-facing, project-based work is a bigger part of consulting.

Engineers weighing the first path can read the route in moving from software engineering to business analysis, and the tools involved are covered in the post on business analyst tools.

Where does business analytics with AI fit for either path?

AI skills are entering both. Indeed's India report, as covered by IANS on 10 March 2026, found 40% of data and analytics postings referenced AI in January 2026, against 29% of software development postings. Whichever path is chosen, working knowledge of data tools and generative AI is becoming part of the entry screen. The blog's comparison of a business analyst and a data analyst shows where the analyst role ends and the data role begins.

Certification Program in Business Analytics with Gen & Agentic AI is an online certification from BITS School of Management (BITSoM), offered in partnership with Masai, with live online classes and an optional campus workshop. It covers business analytics, SQL and Python, data visualisation in Tableau and Power BI, machine learning, generative AI, prompt engineering and building AI agents. Modules include Foundations of Business Analytics & Data Science and Data Visualization & Case Studies. It is a skills route and not an MBA.

Frequently asked questions

Can business analysts become business consultants?

Yes. A common gate at consulting employers is an MBA, since 86% of consulting employers in GMAC's 2025 survey plan some MBA hiring, but the BLS lists a bachelor's degree as typical for management analysts. Analysts can build client-facing and problem-framing experience in the meantime.

What is the difference between an analyst and a consultant?

An analyst typically works inside one organisation on requirements, data and process change, and a consultant typically works on a defined problem across client organisations. IIBA's 2026 survey ranks communication first and critical thinking second among analyst skills. Titles vary by employer.

Which pays more in India, a business analyst or a consultant?

The figures are not like for like. Indeed India shows an average base salary of Rs 8,90,431 for business analysts, updated on 16 October 2026, and AmbitionBox shows Rs 12 lakh at 6-9 years in 2026. The only consultant-type figure is the BLS 2025 median of $101,860 for management analysts in the United States.

Do business analysts need an MBA?

Not as a rule. In the NASSCOM and Indeed report of 19 May 2026, 40% of employers preferred demonstrable AI skills or certifications over a degree, and the BLS lists a bachelor's degree as typical entry education for management analysts. An MBA is common among consulting employers surveyed by GMAC in 2025, where 86% plan some MBA hiring.

Which skills matter most for a business analyst?

IIBA's 2026 survey ranks communication first for the third year and critical thinking second, with problem-solving, listening and stakeholder engagement completing the top five. LinkedIn's Skills on the Rise 2026 for India, as reported by Storyboard18, adds querying, data storytelling and prompt engineering among skills that are growing.
