Agentic AI in finance and operations teams, explained for managers
Agentic AI in finance and operations: BCG found 30% of respondents had agents in workflows in 2026, up from 13%. Agents, copilots and RPA compared.
In finance and operations, an AI agent differs from a copilot or an RPA bot by choosing its own next step towards a goal, where a bot follows a fixed script and a copilot waits for a person. BCG's 2026 survey found 30% of respondents say agents are already integrated into workflows, up from 13% a year earlier, so the practical question is now where to use them.
What is the difference between an AI agent, a copilot and an RPA bot?
An RPA bot replays a fixed sequence of steps, such as copying a value from one screen to another, and stops when something unexpected appears. A copilot sits inside an application, drafts or summarises, and leaves every decision to the person using it. An agent is given a goal, decides which steps to take, calls tools such as databases and APIs, checks the result and tries again. An agentic process is one in which software, not a person, chooses the next step between a trigger and a result, within limits a person has set.
Job postings show what sits inside an agent. Sarvam's Agent Engineer posting in Bengaluru, dated 20 August 2026, asks for serious work with LLMs and agents covering context engineering, tool use, structured outputs and memory. Observe.AI's AI Agent Engineer posting in Hyderabad, dated 23 September 2026, describes delivering enterprise voice and chat AI agents, with prompt design, workflow configuration, API integrations, telephony setup and evaluation frameworks. Instructions, tools, integrations and tests are the working parts, and each is a place where a manager can ask a question.
Copilots and agents are both mainstream in at least one vendor's platform. Microsoft said on 20 August 2025 that Microsoft 365 Copilot apps had passed 100 million monthly active users. It also said customers created over 3 million AI agents using Copilot Studio and SharePoint in its fiscal year 2025 and that more than 230,000 organisations were using Copilot Studio. Those are Microsoft's own global numbers, and an agent that was created is not necessarily one in production. What agentic AI is gives a plainer definition for readers new to the term.
Which functions are Indian enterprises pointing GenAI and agents at first?
The EY and CII report of 16 November 2025, based on 200 organisations, named operations (63%), customer service (54%) and marketing (33%) as the top functions for GenAI over the next 12 months. Finance was not among the top three. The same survey found more than 95% of organisations allocate less than 20% of their IT budgets to AI and 91% say speed of deployment is the biggest factor in deciding between buying and building.
In operations and customer service, the best-documented results come from assistants rather than autonomous agents. Brynjolfsson, Li and Raymond studied 5,179 customer support agents and found access to a generative AI assistant raised productivity, measured as issues resolved per hour, by 14% on average, and by 34% for novice and low-skilled workers. The effect on experienced and highly skilled workers was minimal. It is one company's support staff, so it cannot be generalised to all tasks.
The MIT NANDA preliminary report of July 2025 reports that its best documented savings came from replacing business-process outsourcing and external agency spend in back-office operations. It also cites an executive estimate that 50% of GenAI budgets go to sales and marketing, so spending and savings do not always line up. Its interviews covered 52 organisations. Microsoft's India survey of leaders, published on 20 August 2025, found 59% already use agents to automate workstreams across entire teams. Real-world applications of agentic AI in 2026 lists further examples.
Will a CFO be replaced by AI?
A US Databricks posting for an AI Transformation Leader, updated on 21 September 2026, describes advising the CFO and CMO on AI transformation roadmaps. The posting treats the CFO as a client to be advised.
The boundary between tasks an AI does well and tasks it does badly is uneven. A preregistered experiment by Dell'Acqua and co-authors with 758 BCG consultants, published by Harvard Business School in 2023, found that on 18 tasks inside AI's capability frontier, AI users completed 12.2% more tasks and 25.1% more quickly with higher quality. On a managerial task outside the frontier, AI users were 19% less likely to produce correct solutions. The study used GPT-4-era tools. For finance, the sensible step is to test an agent on the specific task, because work that looks routine can contain exceptions that sit outside the frontier.
Managers already see their own roles changing. BCG's 2026 survey found 47% of respondents spend more time managing and directing AI than doing the work itself. Also, 65% of managers and leaders believe agents will take over at least half of their job within three years. The second figure is a belief, not a measurement. A Danish study published by NBER found, in Denmark only, no earnings or hours effect two years after ChatGPT's launch, with employers reorganising tasks instead.
How far have agents been integrated into workflows, and why does Gartner expect cancellations?
Integration is real but narrow. BCG's 2025 survey found only 13% of respondents say agents are integrated into workflows and just one-third understand how they function. Its 2026 survey put the integrated share at 30%. McKinsey's 2025 survey, as reported by PPC Land, found 23% of respondents scaling an agentic AI system and a further 39% experimenting. Microsoft's 2025 Work Trend Index found 81% of leaders expect agents to be moderately or extensively integrated into their AI strategy within 12 to 18 months, which is an intention.
Gartner predicted in a press release of 25 June 2025, as reported by W.Media, that more than 40% of agentic AI projects will be cancelled by the end of 2027 because of escalating costs, unclear business value or inadequate risk controls. It estimated that only about 130 of the thousands of agentic AI vendors are real, a practice it calls "agent washing". It also predicted that at least 15% of day-to-day work decisions will be made autonomously by agentic AI by 2028 and that 33% of enterprise software applications will include agentic AI by then. These are forecasts, and a Gartner poll behind them covered webinar attendees, not a representative sample.
The table gathers the main indicators and what limits each one.

What should a manager ask an agent vendor?
Human in the loop is a design decision, not a slogan. It means choosing, step by step, where a person approves, samples or simply sees the result, and the choice should follow the cost of an error and how easily it can be reversed. The Harvard Business School result above is the reason: outside the frontier, unsupervised output can be wrong in ways that look plausible. Evaluation frameworks also feature in the Observe.AI posting, so a vendor that cannot describe its tests is a warning sign.
A manager does not need to read code to ask useful questions. These requests are worth making before a contract:
- Name the task the agent will do, and the current time and error rate for that task.
- List the systems and data it can read or change, and who approved that access.
- State which actions need a person's approval, and what happens when nobody responds.
- Explain how errors are found, logged and fixed, and who sees the evaluation results.
- Give the cost of each completed task, and how that cost changes as volume grows.
Gartner's cancellation drivers of cost, unclear value and risk controls map onto these questions. Rules for data and incidents are set out in DPDP Act and AI governance for business leaders, and how to test an AI tool you built covers evaluation in practice. The roles that own this work are described in what a chief AI officer does.
How much AI training do managers get?
Training lags use. BCG's 2025 survey found only 36% of employees feel adequately trained, and Naukri's AI at Work report found only 35% say their employer actively provides AI training. BCG's 2025 survey also found that five or more hours of training make regular use more likely. AI skills for non-technical professionals covers what employers ask for.
Managers who prefer a taught sequence to self-study have one route in the AI Officer Programme, a live online programme by Vishlesan i-Hub Foundation, IIT Patna, delivered with Masai, for working managers and senior professionals, covering generative AI, agentic AI, AI governance and responsible AI without requiring coding. Its modules include Agentic AI for the Enterprise and AI in Operations, Customer Experience and People Functions. The eligibility is minimum 1 year of full-time work experience, currently working in an organisation, and no coding background required. It grants no IIT Patna degree, credit or alumni status.
Frequently asked questions
What is an agentic AI process?
It is a workflow in which software chooses the next step between a trigger and a result, within limits a person has set. An agent reads the situation, calls tools such as databases or APIs, checks the outcome and continues. BCG's 2026 survey found 30% of respondents say agents are already integrated into workflows, up from 13% a year earlier.
Will a CFO be replaced by AI?
Databricks' September 2026 US AI Transformation Leader posting has the role advising the CFO and CMO, so the posting treats the CFO as a client to be advised. BCG's 2026 survey found 65% of managers and leaders believe agents will take over at least half of their job within three years, but that is a belief.
How many companies use AI agents?
It depends on the definition. BCG's 2026 survey had 30% of respondents with agents integrated into workflows. McKinsey's 2025 survey, as reported by PPC Land, found 23% scaling an agentic system and 39% experimenting. Microsoft's India survey of leaders found 59% already using agents across entire teams. Samples and wording differ, so compare definitions before quoting a number.
What does human in the loop mean for AI agents?
It means a person approves, samples or reviews an agent's work at chosen points. Where those points sit is a design choice that depends on the cost of an error. Harvard Business School's 2023 study of 758 consultants found AI users 19% less likely to get a correct answer on a task outside AI's capability frontier.
Do managers need to code to build an agent?
Not for every case. Microsoft said customers created over 3 million agents using Copilot Studio and SharePoint in its fiscal year 2025, which shows low-code building is common on one platform. Created is not production, and an agent touching company data needs security review.
